The fastest way to waste money on AI in 2026 is to start with the model. Start with the workflow. Specifically: which workflows in your business are high-volume, low-stakes-per-instance, and have a clear “good enough” threshold? Those are the ones AI can actually move the needle on.
A four-step filter
For every candidate workflow, ask:
- Frequency — does this happen at least daily?
- Repeatability — is the input shape consistent enough to describe in a sentence?
- Reversibility — if AI gets it wrong 5% of the time, can a human correct it cheaply?
- Ownership — is there a single person whose job gets better when this works?
If a workflow can clear all four, you have a candidate. Most workflows fail at step 4, which is why so many AI pilots stall.
